Preparing business data for AI workflows

The results of an AI-assisted process often depend more on authorized source data than on prompt wording. Old files, conflicting procedures and unclear access rights create errors that a more capable model cannot reliably solve on its own. Preparation should begin with the business process and its information sources.

Identify authoritative sources and owners

Document which records are official for the task: product catalogs, current policies, signed agreements or approved internal instructions. Assign a business owner to each source. Technical access to a shared drive does not automatically justify processing everything in it. Start by defining which fields are needed and which data should remain outside the pilot.

Preserve versions and expose conflicts

An outdated rate card can conflict with a current contract. Effective source management records origin, validity dates and approval state. When sources disagree, surface the disagreement to a responsible reviewer rather than making up a unified answer. A workflow should be allowed to return an unresolved case when evidence is incomplete.

Apply permissions to content and actions

Permission to read a document is not permission to disclose it to any recipient. Check roles, customer separation and purpose limitations before connecting AI tools. Use limited or synthetic test data where suitable, and minimize unnecessary personal information. Sensitive materials require appropriate technical controls and traceable access, particularly when external services are involved.

Maintain data and deletion routines

Business knowledge changes. Assign responsibility for updates, stale document removal and reporting incorrect results. Deletion requirements should be respected rather than retaining everything as potentially useful context. Access privileges should also be reviewed over time: a workflow should have only the permissions needed for its current task, not a permanent blanket entitlement.

Frequently asked questions

Does a pilot need access to all company data?

No. A narrow, permissioned dataset is easier to validate and protect.

Can a language model always detect obsolete documents?

No. Validity information and explicit source-selection rules are still needed.
